  • Why did you approve this system for this use case?
  • What risks did you consider material at the time?
  • What safeguards did you believe were sufficient?
  • What risks did you explicitly accept?

If the answers live only in meeting notes or tribal memory, you don’t have readiness. You have optimism.


A Clearer Way Forward: Design-Time Readiness

The organizations handling this well tend to do one thing differently.

They separate design-time readiness from runtime monitoring and audit.

Before deployment, they focus on clarity, not perfection.

A practical design-time readiness approach usually follows a simple sequence:

1. Define the system, precisely

What is the AI actually intended to do — and just as importantly, what is it not intended to do?

Vagueness here creates downstream risk.

2. Assess inherent risk before controls

Look at impact, autonomy, and context before talking about mitigations. This avoids control theater.

3. Evaluate governance expectations

What guardrails are reasonable for this system, in this context, right now? Not hypothetically. Not eventually.

4. Make an explicit decision

Go. Conditional Go. Or No-Go.

Not a fuzzy consensus — a clear outcome with documented rationale.

5. Declare residual risk

Every real system ships with risk. Naming it is not failure; pretending otherwise is.

This is not an audit.
It’s not certification.
It’s decision discipline.


Why “Conditional Go” Matters More Than You Think

One of the most underused concepts in AI governance is Conditional Go.

Many leaders feel pressure to choose between green-lighting or blocking deployment. That binary framing causes unnecessary friction.

A Conditional Go acknowledges reality:

  • The system is acceptable for limited scope
  • Certain safeguards must be in place
  • Some risks are tolerated temporarily
  • Re-evaluation is expected

This is how experienced engineering organizations already ship complex systems. Applying the same maturity to AI governance reduces both risk and delay.


Practical Implications for Leaders

For executives and senior leaders, a few implications stand out.

If you can’t explain the go-live decision in plain language, it’s not ready.
You don’t need technical depth — you need clarity.

Governance should accelerate decisions, not stall them.
A good readiness process reduces debate by making tradeoffs explicit.

Documentation is not bureaucracy if it captures judgment.
Future scrutiny isn’t about whether you were perfect. It’s about whether you were thoughtful.

Readiness is a leadership responsibility.
